FEFO Stock Rotation: Meaning & Food Industry Use

FEFO (First Expired, First Out)

Two pallets of yogurt: one arrived Monday with a Friday date, one arrived Wednesday with next month’s date. FIFO ships Monday’s pallet first — correct by arrival. But what if the dates were reversed? FEFO doesn’t care when it arrived. It cares when it expires.

Definition

FEFO (first expired, first out) rotates stock by expiry date: whatever expires soonest ships or gets used first, regardless of arrival order.

Key facts

  • FIFO rotates by arrival; FEFO rotates by expiry. For perishables with batch-varying dates, FEFO is the stricter and smarter method.
  • It’s essential for chilled, frozen, and short-shelf-life goods — anywhere two batches of the “same” product can have very different code life.
  • It only works with discipline: clear date labels on every pallet and carton, trained pickers, and usually a warehouse management system enforcing the rule.
  • Poor rotation is a quiet profit-killer: expired write-offs in the warehouse and short-dated stock landing on customers’ docks.
  • Auditors check it. Expired stock sitting in dispatch areas is one of those findings that’s embarrassing precisely because it’s so basic.

Why it matters

Warehouses where rotation means “whatever the forklift driver grabs first” rack up expired-stock write-offs fast. FEFO isn’t sophisticated, but it converts shelf-life management from a labeling exercise into actual practice. The best date-marking study in the world means nothing if the picker grabs the newest pallet. Label clearly, enforce the rule, check compliance — unglamorous, effective.

FEFO beats FIFO wherever shelf life varies by lot — which is most of food manufacturing. The failure mode is always human: the pallet at the front gets picked regardless of dates. Cycle counts should verify rotation compliance, not just quantities.

Method Rotation by Best for
FEFO Earliest expiry first Perishables, dated stock
FIFO Earliest arrival first Stable goods, simple ops
Enabler Date labels + WMS discipline Both
